At the end of chapter 13, after Noctis is pulled into the crystal, Ardyn has Ignis, Gladiolus, and Prompto in his fortress and he just lets them go? So what if he didn't.
Noctis returns ten years later and can't find any trace of them. All anyone knows is that they went off with Noctis and were never heard from again, everyone assumed they died. Alone and mourning, Noctis fights his way into the Citadel, only to find his friends, or what's left of the, after a decade with Ardyn. Either Ardyn's broken them and they've become the three hounds of Ifrit's hellish king (like a symbolic Cerberus) Or, if you're familiar with Dragon Age Inquisition's mage storyline, Noctis finds them imprisoned alive, a little insane and having mutated into having some demonic attributes, but still desperate to fight by his side.
If you can swing a happy ending out of this, you'll be my hero. Gen is great, Ignoct is grand
